#Business GoalCircumstancesResults
1 Compensation Plan Design & Alignment The compensation plan is not driving the behaviors the business needs. Reps are discounting to hit volume, avoiding complex products, or gaming accelerator structures. Plan design has never been validated against actual performance data.

Productivity: Incentive structure redesigned to connect required field behaviors to plan mechanics — reps executing the go-to-market motion the business needs

Profitability: Revenue mix improved as plan drove toward higher-margin products and deal structures — commission overpayment exposure eliminated

Engagement: Field trust in the plan increased — reps could forecast their own earnings accurately and understood the incentive logic

Retention: High performer attrition tied to compensation frustration stopped — plan built on fair, transparent structures the field trusts

2 Territory Design & Quota Modeling Territory structures are misaligned with actual account distribution. Quotas were set top-down from revenue targets with no capacity modeling underneath them. Attainment distribution is skewed at both extremes.

Productivity: Territory structures redesigned against real account data — every rep has a defined, workable book of business

Profitability: Quota models rebuilt from capacity data — targets the field can attain while meeting the company's revenue plan

Engagement: Reps entered each period with clearly defined territory and achievable quota — dispute volume and shadow tracking eliminated

Retention: Compensation plan built on real capacity data — high performers retained through fair, consistent target-setting

3 ICM Configuration & Governance ICM system is partially implemented and supplemented by manual spreadsheets. Commission calculations contain errors that erode field trust. No formal dispute resolution process exists. SOX compliance requires a defensible audit trail that does not currently exist.

Productivity: ICM system fully configured — manual spreadsheet supplements eliminated, calculation accuracy sustained above 98%

Profitability: Commission overpayments and accrual errors eliminated — finance able to forecast compensation cost reliably

Engagement: Formal dispute resolution process implemented — compensation questions resolved systematically, management time recovered

Retention: Full SOX-compliant audit trail implemented — zero compliance findings on compensation governance

4 Acquisition Integration Acquisitions have brought in compensation programs that run as separate, unintegrated systems alongside the parent organization's plan. Each program has its own logic, quota structure, and payment mechanics that must be absorbed without disrupting payment continuity for any rep.

Productivity: Acquired company compensation programs mapped and integrated into parent framework — one coherent global program

Profitability: Zero payment disruption across every acquisition integration — no rep missed accurate payment through any transition

Engagement: Acquired sales organizations retained trust in compensation through integration — no attrition driven by compensation uncertainty

Retention: Organizational stability sustained through multiple acquisition cycles — compensation continuity was the retention anchor
